Days one to three: access and audit. Get access to the ad accounts, the site, the tag manager, the analytics, the CRM and the store. List what exists: pixels, tags, conversion actions, forms and where leads go.
Days three to five: decide the outcomes. Agree with the client what counts as a lead, a qualified lead and a sale, where each is recorded and who updates it. Without this, you will optimise on the wrong thing.
Days five to seven: fix the capture. Make sure click IDs and UTMs are stored on landing and passed into the CRM, forms submit them, events are sent from the browser and the server with matching IDs, and consent is respected. Test each with a real action.
Second week: seed the learning. If the client has customers on file, check the consent basis and send them as conversion events so the account starts with real examples. If not, plan to optimise on an earlier event with enough volume.
Launch small. One or two campaigns with a clear event, enough budget to reach the learning threshold, and no changes for the first week. Record everything you change and when.
Report honestly. Tell the client what you have set up, what the baseline numbers are, and what you will measure. Separate warmup events from new conversions in the report.
Plan the next steps. Once the first signals arrive, add a later stage from the CRM, tune the form, and review lead quality with the client.
